Luggage transport/forwarding Aiport to hotel and hotel to hotel. Logistics, timeframe and cost.

I've read a few threads on this, but there seems to be a lot of debate and experiences. Here is a thread

I see experiences saying overnight to 4 days to get their bags delivered and costs ranging all over the place.

So I thought I'd ask for current experiences on this topic.

1. When do you get the service? – Do you sign up for and pay for service before you board the plane to japan or when you arrive in the airport in japan? – For hotels do you do this the day before you check out if you want your bags at your next hotel for check in the next day?
2. What were your costs, those who use services in 2025 preferably? # of bags and total cost.
3. We will have 4 large check in bags, and likely 4 smaller carry on type bags/backpacks. How feasible is it to deal with this amount of luggage going from airport-train-hotel and then hotel-shinkansen-hotel?
